Sales kickoff 2027: agenda template
TL;DR
A sales kickoff (SKO) has four jobs: celebrate last year, set this year's expectations, teach sellers what changed and motivate them. Build the agenda around those four.
Below are full one-day and two-day SKO agenda templates with times, sessions, owners and the output each session must produce.
Start planning about 12 weeks out, send pre-work 3 weeks before, and end the event with certification on your lead play and a Q1 plan per rep.
Budget for rising costs: 71% of meeting planners in Amex GBT's 2026 forecast expect cost per attendee to increase. Measure the SKO by Q1 pipeline on the new plays, not by survey scores.
A sales kickoff agenda for 2027 should fit in one or two days and cover five things: 2027 targets, your ideal customer profile, the plays reps will run, the skills and product changes they need, and recognition. This guide gives you copy-ready one-day and two-day agenda templates, a 12-week planning timeline, a pre-work list, a remote versus in-person comparison, budget considerations and a way to measure whether the SKO changed anything.
What a 2027 sales kickoff needs to do
Forrester analyst Rick Bradberry sums up what the best chief sales officers do at a kickoff in four headings in Sales kickoff: four things the best CSOs do well: celebrate, communicate performance expectations, educate client-facing team members and motivate attendees. Gartner frames it in similar terms. Its research summary Design sales kickoffs to engage sellers and reignite sales culture says "sales kickoff meetings are crucial for reengaging sellers with their sales culture," and its SKO webinar builds the event around learning, inspiration and connection.
In practice, that gives you five content blocks for 2027:
Targets. 2026 results, 2027 targets by team and quarter, and any changes to territories, quotas and compensation.
ICP and strategy. Who you sell to in 2027 and why. Ebsta's H1 2024 benchmark update found win rates were 3.1 times higher when opportunities matched the ideal customer profile, and only 18% of 2024 pipeline matched it. That gap alone justifies a session.
Plays. Two or three repeatable plays for the year, each with a one-page card: who it targets, the trigger, the message, the proof and the next step.
Enablement. Product changes in buyer language, skills practice and certification on the lead play.
Recognition. Awards for results and for the behaviours you want more of in 2027.
Every session should end with a written output: a play card, a talk track, an FAQ, a plan. If a session has no output, cut it.
One-day SKO agenda template
A one-day kickoff suits teams of up to about 30 sellers, remote-first teams and companies where the plays and targets change little year to year. It runs from 08:30 to about 17:15, with a team dinner after.
Figure: one-day SKO agenda template with times, owners and outputs. Breaks 10:30 to 10:45 and 14:30 to 14:45, lunch 12:15 to 13:15.
How to run the key sessions:
09:00, results and targets (45 minutes). The CRO or head of sales shows 2026 results honestly, then the 2027 number by team and by quarter. Everyone should leave able to state the number. If you set the target with coverage maths, show that too: our guide to setting a 2027 pipeline target explains the method.
09:45, strategy and ICP (45 minutes). The CEO and marketing lead explain where the company is going and which accounts matter most. Hand out a one-page ideal customer profile.
13:15, the 2027 plays (75 minutes, to 14:30). The longest session of the day. Managers and your best reps run breakouts by segment, each producing a play card. Ebsta's 2024 benchmark report found only 17% of reps generated 81% of revenue, so let the reps who are winning teach how they win.
14:45, role-play and certification (60 minutes). Reps practise the lead play in pairs, then a manager scores each rep against the play card. Record the pass rate.
15:45, territories, comp and process (45 minutes). RevOps covers what changes in the CRM, the rules of engagement and the comp plan. Collect questions beforehand and publish answers as an FAQ.
Two-day SKO agenda template
A two-day kickoff suits larger teams, companies launching new products or entering new markets, and teams that bring people together in person once a year. Day 1 sets direction and celebrates. Day 2 builds skills and ends with a plan.
Figure: two-day SKO agenda template. Day 2 ends with a Q1 account and pipeline plan for every rep.
What the second day adds:
A customer panel on day 1. Two or three customers talk about why they bought and what nearly stopped them. Reps hear objections first-hand, which is worth more than any slide. Pair it with your objection handling material.
A skills lab on day 2. Two hours of practice on the skills behind the plays, such as discovery and multi-threading. Ebsta's H1 2024 update found the number of stakeholders involved in buying grew from five to eight compared with 2023, so multi-threading is a good default topic.
Q1 planning on day 2. Each rep leaves with a list of target accounts and a pipeline plan for Q1, reviewed by their manager. This is the session that turns the event into pipeline.
Recognition with an evening event. Awards land better with the whole team in the room and time to celebrate after.
Pre-work: what to send three weeks before
Pre-work makes the live sessions shorter and more useful. Send it about three weeks before the event and keep it under two hours in total:
A short survey. The biggest objections reps hear, the top reasons deals were lost in 2026, and what they want from the SKO.
One win story per rep. A deal they won in 2026: the trigger, the buyer, the message and what made the difference. The best become examples in the plays session.
A Q1 account list. The accounts each rep plans to work in Q1, so the planning session starts from real names.
Basics for new hires. The ICP, the product and the sales process, so new reps can take part in the advanced sessions. The Bridge Group's 2025 SDR Metrics Report puts average SDR ramp time at 3 months, so anyone hired in Q4 is still ramping at the kickoff.
Short recorded videos work well for pre-work. A tool such as Loom lets product and marketing record a five-minute walk-through that reps watch before they arrive.
SKO planning timeline: 12 weeks out to 90 days after
For a mid-January 2027 kickoff, week minus 12 falls in late October 2026. If you are reading this in November, compress the first three steps into the next two weeks.
Figure: SKO planning timeline counted from the event day, from goals and budget to measurement 90 days after.
The milestones that matter most:
Week -12: goals, budget, date and format. Write down three outcomes the SKO must change, such as "every rep certified on the new play" or "Q1 pipeline plan for every account executive". Decide in-person, remote or hybrid.
Week -8: venue, speakers and customer panel. Book early. Customers need lead time and venues fill up in January.
Week -6: plays and talk tracks. Draft the play cards with top reps, then let product and marketing review them. Our sales enablement guide covers how to package them.
Week -1: dry run. Rehearse every session against the clock. Cut whatever runs over or has no output.
Days +30 to +90: reinforce and measure. Managers follow up in one-to-ones and pipeline reviews. Our guide to sales team coaching covers the follow-up.
Remote, in-person or hybrid
Most teams that can afford it go in person. Amex GBT's Global Meetings and Events Forecast 2026, a survey of 601 meeting professionals run by YouGov in July 2025, found that half expect to hold more internal team meetings in 2026, and more than half expect most of their meetings to be in person. It also found attendees want workshops or interactive sessions (42%) and networking (40%), which is the case for in-person role-play and team time.
How to choose:
In person if the team is spread out the rest of the year, if you are launching new plays that need practice, or if team culture needs a reset. It costs the most.
Remote if the team is small, the budget is tight or the changes for 2027 are modest. Keep sessions to 60 minutes or less, use breakout rooms for role-play and split the agenda over two half days rather than one long day on video.
Hybrid only if you can staff it well. Remote attendees at a hybrid event easily become spectators. If you go hybrid, give them their own facilitator and breakout groups.
Budget considerations
SKO costs are rising. In the same Amex GBT forecast, 71% of meeting professionals expected total cost per attendee to increase in 2026, and cost was the most cited challenge (38%). Internal team meetings and training were among the five meeting types expected to see cost increases.
Figure: how meeting professionals expect cost per attendee to change in 2026, Amex GBT Global Meetings and Events Forecast 2026.
Build the budget from per-attendee costs plus fixed costs, using quotes rather than last year's numbers:
Per attendee: travel, hotel nights, venue and catering per day (often quoted as a day delegate rate), and any branded items.
Fixed: room hire beyond the day rate, audio-visual and production, external speakers, awards, the team dinner or evening event.
Remote: event platform, production support and anything you send to people's homes.
Buffer: add a contingency line, because most planners expect prices to rise.
Amex GBT found 35% of planners were seeking extra funding such as sponsorship to offset rising costs. For a sales kickoff, the internal version of that is inviting marketing, customer success and product to co-fund sessions they also benefit from. If cutting cost, shorten the event before cutting the practice sessions; role-play and Q1 planning are where the value is.
How to measure SKO impact
Satisfaction surveys tell you how the day felt. They do not tell you whether it changed what reps do. Set measures before the event, tied to the three outcomes you wrote down at week minus 12:
Day 0: certification pass rate on the lead play, per rep and per team.
Day 30: play adoption, for example the share of new opportunities tagged with the new play in the CRM, and the share of reps with a Q1 plan reviewed by their manager.
Day 60 to 90: pipeline created on the new plays, compared with the target you set for them, and stage conversion on those opportunities.
End of Q1: win rate and deal size on play-sourced opportunities against the rest of the pipeline, and ramp progress for new hires.
Report the results at the first quarterly business review of 2027. Our guide to how to measure sales performance covers the wider metric set.

FAQ
What should be on a sales kickoff agenda?
2026 results and 2027 targets, company strategy and the ideal customer profile, product changes in buyer language, two or three plays with practice, territory and compensation changes, recognition and, for two-day events, Q1 account planning.
How long should a sales kickoff be?
One day for smaller or remote teams with modest changes, two days for larger teams, product launches or teams meeting in person once a year. Remote kickoffs work better as two half days than one long day on video.
When should you start planning a sales kickoff?
About 12 weeks before the event. For a mid-January 2027 kickoff, that means late October 2026. Pre-work should go out about three weeks before.
How much does a sales kickoff cost?
It depends on headcount, travel, venue and days. Build it from per-attendee costs plus fixed costs, using quotes. Amex GBT's 2026 forecast found 71% of meeting professionals expected cost per attendee to rise, so add a buffer.
How do you measure the success of a sales kickoff?
Set measures before the event: certification pass rate on day 0, play adoption at 30 days, pipeline created on the new plays at 60 to 90 days, and win rate and deal size on play-sourced deals by the end of Q1.
Should a sales kickoff be in person or virtual?
In person if you are launching new plays that need practice or the team rarely meets. Virtual if the team is small, budget is tight or the changes are modest; keep sessions short and use breakout rooms for role-play.
Bottom line
A good 2027 sales kickoff agenda celebrates 2026, sets clear targets, teaches two or three plays with real practice and sends every rep home with a Q1 plan. Use the one-day template for smaller or remote teams and the two-day template when you need skills practice and team time. Start 12 weeks out, plan for higher costs per attendee, and judge the event by the pipeline the new plays create in Q1.
